Your best people aren't the problem. The system is.

I help leaders convert a beaten-down workforce from Zombies to Zealots — and recover the capacity that's been hiding in plain sight the whole time.

The Message

Being beaten by the system is not a character flaw.

When a good person shows up as a Zombie — doing the minimum, waiting to be told — the system did that to them. And what the system created, the system can undo. This isn't a motivational slogan. It's a hundred years of quality thinking, from Deming forward, pointed at people instead of defects.

Which means the condition is reversible. That's the hope buried in the data — and the responsibility, too.

94%
of problems belong to the system, not the individual (Deming)
70%
of the variance in engagement is driven by management (Gallup)
$10T
lost to disengagement worldwide each year (Gallup, 2026)

The Z Scale

Disengagement isn't on or off. It's a scale.

Capable people don't quit and leave — they quit and stay, worn down one decision at a time. The Z Scale places every person and team on five levels, from the Zombie the system has beaten down to the rare Zealot Leader whose greatest contribution is creating other Zealots. Each step up recovers roughly ten percent of a person's real capacity — and because the scale measures movement, you can finally see progress instead of guessing at it.

1
Zombie ~60% capacity

Beaten down by the system. Shows up, does the minimum to survive, and does nothing until someone tells them to.

2
Zoner ~70% capacity

Follows instructions and executes plans reliably — but has stopped offering anything of themselves.

3
Zephyr ~80% capacity

The spark is lit. Real signs of inspiration and ownership, though not yet ready to rebuild the system.

4
Zealot ~90% capacity

Sees where systems fail and is obsessed with improving them. Takes ownership and insists on being creative.

5
Zealot Leader ~100% capacity

Rare. A Zealot who has learned their greatest contribution isn't what they do — it's the Zealots they create in others.

The Book

Raising the Dead
Converting Your Workforce from Zombies to Zealots
Jerry Peterson

The field guide to bringing a workforce back to life.

Most leaders have optimized the machine and never looked at the people standing at its constraints. Raising the Dead gives you the Z Scale — a way to see exactly where each person and team sits on the spectrum from Zombie to Zealot Leader, and a path to move them upward. Built on the shoulders of Deming, Goldratt, Pink, and Kim, and written for the leader who's ready to stop blaming their people and start rebuilding the system around them.
